Nine takeaways from ARN’s digital transformation

Nine takeaways from ARN’s digital transformation
Print Friendly, PDF & Email

Michael Stephenson, CEO, and Ben Campbell, chief digital and technology officer at ARN, Australia’s largest commercial radio broadcaster, generously shared insights into the company’s digital transformation with the RedTech Summit community during an online presentation on Sept. 3.

For years, broadcast radio companies treated digital as an add-on strategy. ARN’s transformation is fundamentally different: Reorganizing the entire business around content, distribution and monetization, with radio becoming one distribution channel among many.

The shift is subtle yet profound — data stops being a reporting tool and becomes a commercial product. Strategic thinking about what type of content to create (focusing on ownership, IP and strategic value) leads to designing content so it can work across multiple formats (broadcast audio, podcasts, short-form social video, long-form video and live experiences), each generating revenue independently. Talent contracts change. Content economics shift. Infrastructure becomes as important as content itself.

What’s remarkable about ARN’s approach isn’t the ambition. Most broadcasters talk about “digital transformation.” What stands out is the specificity. ARN is attaching numbers to everything: Revenue up 80% year-on-year from data-driven targeting, CPM premiums of 10–30% for precision audience work, and 10–40% video consumption across limited pilot shows.

More importantly, the company is being candid about what works and what doesn’t. Podcasts with poor standalone margins driven by onerous minimum revenue guarantees don’t work. AI isn’t replacing humans; it’s changing the economics of producing certain content. “Rose gold is okay,” Stephenson says. Subscriptions work by selling belonging, not just removing ads.

Here are nine key points from ARN’s presentation

1. The real opportunity isn’t finding new audiences. It’s monetizing the ones you already have

ARN’s biggest insight: 40% of its audience is already consuming content digitally, but that represents only 10% of revenue. For ARN, the transformation isn’t just about audience growth. It’s about closing the monetization gap.

2. Data solves the measurement problem that’s been blocking advertiser investment

ARN didn’t build another measurement tool; it built a commercial product. By combining first-party data with transactional data and location-based data, ARN can show advertisers whether campaigns drove sales, app downloads or store visits. It’s proving a direct correlation between advertising investment and real business outcomes.

3. Create once, distribute everywhere, monetize repeatedly requires the right infrastructure

The company demonstrated this principle through The Margot Robbie interview, which generated a live experience, radio content, digital audio, social video clips and multiple revenue opportunities because iHeart’s infrastructure lets ARN do it at scale across 250 device types. Without that infrastructure, the strategy is just a wish list.

4. Talent must create content for every platform

ARN requires talent to think beyond traditional radio. Radio people can no longer think of themselves as “radio people.” Talent must develop content for radio, video, social media and real-life experiences for audiences and advertisers. Media companies must own rights across all platforms and be able to monetize content across every platform.

5. Video is the biggest growth opportunity if you can capture even a fraction of it

ARN sees video as radio’s biggest growth opportunity. Australia’s digital video advertising market is worth AU$5 billion, while digital audio is $313 million. Video podcasts are the new battleground and allow “radio” companies to compete in the digital video market.

6 AI changes economics, not just capability

ARN’s AI-generated information solution creates a traffic, weather or fuel update in seconds and opens up new revenue streams while reducing dependence on a third-party provider that was taking all of the margin.

7. Creator partnerships become a core business model

ARN’s “WeWork for content creators” concept means offering production, creative support, distribution and revenue sharing to independent creators. This creates new IP and shifts ARN from a media company to a platform and creative partner.

8. Measurement doesn’t need to be perfect — “Rose gold is okay”

Stephenson emphasized, “Don’t wait for the gold standard.” Advertisers have already created their own proxies. If you obsess over creating a perfect measurement currency, the industry will be left behind and the market will move on without you.

9. Organizational culture shift: From perfection to experimentation

ARN has embraced a test-learn-fail approach fundamentally different from traditional radio thinking. “The Failed Footballer” was created opportunistically for the World Cup, then scaled to 52 weeks. Rather than requiring perfection before launch, ARN experiments, iterates and doubles down on what works. This shift reflects a broader mindset: Traditional broadcast thinking required perfection because airtime was scarce; digital changes that equation.

Stephenson believes the audio industry has an enormous opportunity. There’s no audience challenge, he says. “Declines in traditional radio are being offset by growth in digital audiences. The real issue is that advertisers spend only 7–8% of their budget on audio, leaving 92% elsewhere.” He adds, “Audio companies need local relevance, broad distribution and more experimentation.”

ARN’s transformation shows what’s possible when you reorganize around content, distribution and monetization. ARN isn’t getting everything right, but it’s having a go. Those aren’t just Australian lessons. They’re global opportunities.
